Start by tracing the link flow through altimate/workspace/starter.ts and link.ts, especially STARTER_WAIT_MS and printStarter. Check how the link’s first skill sync runs and how the starter handles an in-flight sync or errors. Done means a slow first sync is communicated clearly and a missing starter gives a useful hint; the issue leaves the implementation choice open.

Found during the v0.12.7 release review (end-user reviewer). Deferred: needs the link flow traced.
Right after altimate-code link, the starter waits only 2 s for skills and 5 s for the summary (altimate/workspace/starter.ts STARTER_WAIT_MS), and only joins a sync already running. When the first sync is slower, the starter prints "Skills: not synced to this project yet; run altimate-code workspace refresh to fetch them." That's accurate but can read as a failure. printStarter in link.ts also swallows every error, so a starter that never appears gives no hint why.
Options: say "still syncing" when a sync is in flight, or wait for the link's own first sync.
